Break-Even ROAS Explained: The Number Your Ads Must Beat

Most advertisers know their ROAS. Fewer know their break-even ROAS, which is the number that tells you whether that ROAS is actually good. It is one of the most useful numbers in paid advertising, and it takes about thirty seconds to work out.

The one-line version

Break-even ROAS is the return on ad spend at which your ads exactly pay for themselves, with no profit and no loss on the sale.

Break-even ROAS = 1 / profit margin

Use your margin as a decimal. A 40 percent margin is 0.40, so break-even ROAS is 1 / 0.40 = 2.5.

Why the formula works

Suppose your margin is 40 percent. For every $100 of revenue, $40 is profit before ad spend and $60 goes to costs of the product or service. To break even, your ad spend must equal that $40 profit. So $100 of revenue can cost at most $40 in ads, which is a ROAS of 100 / 40 = 2.5.

At a higher margin you can afford more ad spend per dollar of revenue, so break-even is lower. At a lower margin, break-even is higher.

Examples at different margins

These are illustrative:

Profit marginBreak-even ROAS
20%5.0
25%4.0
33%3.0
40%2.5
50%2.0
60%1.67

A business with a 20 percent margin needs five dollars of revenue for every ad dollar just to break even. A business with a 60 percent margin can do it with less than two.

What counts as profit margin here

Use the profit left from each sale after the direct costs of delivering it, before ad spend. Depending on your business, that might include:

  • The cost of the product or materials
  • Labor to deliver the service
  • Shipping and packaging
  • Payment processing fees
  • Returns and refunds

Do not include the ad spend itself, because that is what you are testing. Be honest about your costs, since an overestimated margin makes your break-even look easier than it is.

How to use it

Set targets. If your break-even is 2.5, a campaign at 2.0 is losing money on the first sale, while one at 4.0 has a healthy cushion.

Judge campaigns fairly. Different products and services have different margins. Compare each against its own break-even.

Decide where to scale. Campaigns well above break-even have room to spend more. Those below need fixing or pausing.

Know your limits. If your market's costs mean you cannot reach break-even, paid ads may not be right for that product.

Break-even is not the goal

Break-even means you earn nothing on the first sale after ads. A good campaign should be above it. Some businesses accept running near break-even when repeat purchases make up the profit. In that case, estimate customer lifetime value carefully, and do not assume repeat business you cannot document. Our free LTV and CAC Calculator can help.

For lead-based businesses

If you sell services and measure leads rather than orders, the idea is the same, but you estimate revenue per lead: the share of leads that become customers multiplied by what a customer is worth. Then compare that revenue to ad spend. Our free ROAS Calculator has a lead generation mode that also shows the most you can afford to pay per lead.

A common mistake

Many advertisers use a generic target such as "ROAS of 4." That might be wasteful if your margin is high or ruinous if your margin is thin. Always calculate your own.

A quick worked example

Your online store sells a product with a 35 percent margin. Break-even ROAS is 1 / 0.35, about 2.86. Your ads currently produce a ROAS of 3.2. You are above break-even, but with only a small cushion. At ad spend of $4,000 you would bring in $12,800 in revenue and about $4,480 in profit before ads, leaving roughly $480 after ads. A small drop in performance would push you to a loss. That tells you to improve conversion and creative before scaling. (Example numbers.)
